Background
Rosa has spent more than 16 years leading operations, transformation and complex delivery — in startups, in scale-ups, and in a publicly listed technology company. The through-line is organisations at the point where the way they have been working stops fitting the size they have become.
She has held a Managing Director role with responsibility for the day-to-day running of a company: programme management, operations, P&L, HR, contracts, recruitment, payroll, compliance and governance. That range matters for the work she does now, because the operating problems founders bring rarely stay inside one function — a delivery problem turns out to be a hiring problem, which turns out to be a decision-rights problem.
Her specialism is designing operating models, governance structures and delivery frameworks that let a business grow without acquiring bureaucracy it will later have to remove. She has done that through a public-market transition, across a large milestone-based programme, and in companies small enough that the operating model was three people and a shared understanding.
What she works on at Groundwork
Rosa leads the operations side of the practice: fractional COO engagements, operating-model and cadence work, the post-raise quarter, restructuring, and funded programme delivery. She also does the founder and leadership coaching, which in practice is inseparable from the rest: an operating model only survives if the people running it have the confidence to hold it.
